Krahl & Partner Consulting SL works with companies in Germany in two areas: taking cost out of what the company already spends, and putting the organisation in a position to hold that saving afterwards. Scope, duration and billing are agreed in writing before the work starts.

Where this usually starts

The cost structure has never been properly worked through. The numbers sit in three places at once: in the ERP, in the spreadsheets each department keeps, and in the heads of two people who have been looking after the topic for years. Savings targets get set top-down as a percentage, without anyone having worked out where they are supposed to come from. What then gets reported is not what finance finds in the P&L, and the next time round nobody believes the number.

How the work runs

Transparency first, out of the data already in the building: who spends what on what, at which site, under which contract. Then it gets sorted, by impact and by effort. What pays well and moves quickly goes first, even when it is methodologically dull. What pays little gets dropped rather than carried through the report for the sake of completeness.

The order and the measurement basis are settled before the first step. A saving finance cannot find is not a saving. And a saving that breaks a delivery is not a saving either: what comes first is what the company will be able to hold afterwards, not what looks best in the opening meeting.

Where this usually starts

A saving that only exists in a presentation lasts exactly as long as somebody stands over it. Metrics get collected and nobody uses them. After a reorganisation half the team carries on as before, because the new role was never filled with any content. Improvement suggestions from the shop floor go unanswered, and the fourth one never gets made.

How the work runs

The work happens where the process runs, with the line managers who run it every day. What gets settled is who is responsible for what after the change, what they decide on, on which numbers, and in which standing meeting. That takes longer than a report from outside. In exchange, nobody in the plant argues with the numbers afterwards.

Whoever has to make the change work on the shop floor is the person who has to carry it: the line managers. So they get support in the first weeks after the change, when the first decisions come up, and not four weeks beforehand in a training room.
